Executive function is one of those terms that appears
frequently in conversations about child development,
school readiness, and learning difficulties — and is
rarely explained clearly enough to be useful to parents.
This article covers what executive function actually is,
how it develops across childhood, why it matters so much,
and what parents can specifically do to support it.
What Executive Function Actually Is
Executive function is not a single skill. It is an
umbrella term for a set of mental processes that
allow people to plan, focus attention, remember
instructions, and manage multiple tasks successfully.
Research by developmental psychologist Adele Diamond
at the University of British Columbia — one of the
leading researchers in this field — identifies three
core executive function skills:
Working memory. The ability to hold information
in mind and work with it — to follow multi-step
instructions, to keep track of what has already
been done in a task, to connect what you are
currently reading to what you read earlier in
the same paragraph. Working memory is what
allows a child to hold the teacher’s three-step
instruction in mind while completing step one.
Inhibitory control. The ability to pause before
acting — to resist impulses, to stop doing
something when it is no longer appropriate,
to filter out distractions. Inhibitory control
is what allows a child to raise their hand
instead of shouting out the answer, to wait
their turn, to stay on task when something
more interesting is happening nearby.
Cognitive flexibility. The ability to shift
perspectives, to adapt to new information,
to think about something in a different way
when the first approach is not working.
Cognitive flexibility is what allows a
child to adjust their strategy when they
encounter an unexpected obstacle, to see
someone else’s point of view, to transition
between different activities or rules.
These three core skills combine to support
higher-order executive functions including
planning, organization, time management,
and goal-directed behavior.
Why Executive Function Matters
Research on executive function and life outcomes
is among the most striking in all of developmental
science. Studies by Terrie Moffitt at Duke University
following children from birth to age thirty-two
found that childhood self-control — a key component
of executive function — predicted adult outcomes
across multiple domains including physical health,
financial wellbeing, and criminal behavior —
even after controlling for intelligence and
socioeconomic status.
Research by Walter Mischel at Stanford —
the famous marshmallow studies — found that
preschoolers’ ability to delay gratification
predicted SAT scores, educational attainment,
and social competence decades later. While
the predictive strength of these findings
has been moderated by subsequent research,
the basic finding — that early executive
function matters for long-term outcomes —
is robust across multiple large studies.
Research by Jack Shonkoff at Harvard’s
Center on the Developing Child identifies
executive function as one of the most
important foundations for lifelong learning,
behavior, and health — and as a target
for intervention that can meaningfully
improve trajectories for children who
start at a disadvantage.
How Executive Function Develops
Executive function development follows
a predictable trajectory across childhood,
with two periods of particularly rapid growth:
Early childhood (ages 3-5): The most rapid
initial development of executive function
occurs in the preschool years. Between
ages three and five, children show dramatic
improvements in all three core skills —
moving from almost no inhibitory control
to the ability to follow rules in structured
games, from minimal working memory to
the ability to hold several items in mind,
from rigid thinking to some capacity for
cognitive flexibility.
Adolescence: A second period of rapid
executive function development occurs
during adolescence, driven by the
maturation of the prefrontal cortex.
This development is not complete until
the mid-twenties — which is why
adolescents show adult-level processing
speed but less reliable executive
function than adults under conditions
of emotional arousal, peer influence,
or fatigue.
Between these two peaks, executive
function development is steady but
more gradual — and highly responsive
to environmental support and practice.
What Builds Executive Function
Play — particularly pretend play.
Research by Adele Diamond and by
Laura Berk at Illinois State University
finds that pretend play is one of
the most powerful builders of
executive function in early childhood.
When children engage in pretend play,
they must hold the rules of the
play scenario in mind (working memory),
suppress their real-world knowledge
and desires to stay in character
(inhibitory control), and flexibly
adapt the scenario as it develops
(cognitive flexibility). These are
exactly the core executive function
skills, practiced repeatedly and
in a context children find deeply engaging.
Games with rules. Research on
children’s games and executive
function finds that games that
require following rules, waiting
turns, and adapting to changing
conditions build executive function
directly. Board games, card games,
and physical games with rules
all provide executive function
practice in an engaging context.
Physical activity. Research consistently
finds associations between physical
activity and executive function in
children — particularly aerobic
exercise. Studies by Charles Hillman
at the University of Illinois find
that children who are more physically
active show better executive function
performance, and that acute bouts
of exercise produce immediate
improvements in executive function
that persist for at least thirty minutes.
Music and arts. Research on music
education and executive function
finds consistent positive associations —
particularly for working memory
and cognitive flexibility. Learning
to read music while playing an
instrument, to keep rhythm while
attending to melody, to coordinate
multiple cognitive demands simultaneously
appears to exercise the same neural
systems as other executive function tasks.
Predictable routines. Research on
the relationship between routine
and executive function finds that
predictable daily structure significantly
supports executive function development —
because routines reduce the cognitive
load of managing daily transitions,
freeing executive function resources
for other demands. A child who does
not have to think about what comes
next can direct their executive
function toward the task at hand.
Warm, responsive caregiving. Perhaps
the most important finding in the
executive function literature for
parents: the quality of early
caregiving — warm, responsive,
attuned parenting — is one of
the strongest predictors of
executive function development.
Research by Clancy Blair at NYU
finds that children who experienced
more sensitive caregiving in infancy
show better executive function
in school age, independent of other
factors. The serve-and-return
interactions of early parent-child
relationship are literally building
the neural architecture of executive
function.
What Undermines Executive Function
Chronic stress. Research on the
effects of chronic stress on
executive function is consistent
and sobering: toxic stress —
the kind associated with poverty,
abuse, neglect, family instability,
and other adverse childhood experiences —
significantly impairs executive
function development. The stress
hormone cortisol, when chronically
elevated, damages the prefrontal
cortex — the brain region most
responsible for executive function.
This finding has important implications:
reducing sources of chronic stress
in children’s lives is one of the
most powerful things parents and
communities can do to support
executive function development.
Excessive screen time of the
fast-paced variety. Research on
fast-paced media and executive
function — including work by
Angeline Lillard at the University
of Virginia — finds that exposure
to fast-paced entertainment content
is associated with reduced executive
function performance, likely because
it provides passive stimulation
without the active cognitive engagement
that builds executive function.
Doing everything for children.
Executive function, like any skill,
develops through practice. A child
whose parent manages all their
organizational demands — packing
their bag, reminding them of
every deadline, managing every
transition — misses the practice
of managing these demands themselves.
Age-appropriate independence
in managing daily demands is
executive function practice.
Signs That May Warrant Attention
Executive function difficulties
are a core feature of several
common childhood conditions
including ADHD, learning disabilities,
anxiety, and autism spectrum conditions.
Signs worth discussing with your
pediatrician or a child psychologist:
Significant difficulty with
transitions and changes in routine
that does not ease over time.
Persistent difficulty following
multi-step instructions despite
appropriate cognitive development
in other areas.
Significant organizational
difficulties that meaningfully
impair school functioning.
Impulsivity that is significantly
beyond peers of the same age
and does not respond to consistent
environmental support.
The Bottom Line
Executive function is not a fixed
capacity that children either have
or do not have. It is a set of
skills that develops across childhood
and is highly responsive to
environmental support.
The most powerful supports are
not specialized programs or
interventions. They are the
ordinary features of a supportive
childhood: warm, responsive
caregiving; rich pretend play;
games with rules; physical activity;
predictable routines; and the
gradual, age-appropriate transfer
of responsibility to the child
for managing their own demands.
These are not complicated.
They are the building blocks
of childhood that parents
have always provided —
now understood in terms
of the neural architecture
they build.
